Free / no conditions

The free teardown

Go to the formOr ask a question first

Free. Read-only. Nothing is changed. No deck.

A written read of your ad accounts, your analytics and your website, from your own numbers, inside a hard time box. Free, with no conditions. No deck. Findings, with the evidence, and what to do about them.

01What you get

Is what you are being told about your marketing even true, and what is that costing you?

  1. 01

What your ad platforms think a conversion is

Every conversion they count, when it last fired, and what value it carries. If the answer is “$0, and nothing from the real sales process”, you will know.

  2. 02

    What your analytics is double-counting

Which events fire, which fire twice, and which ones in the agency’s report do not exist.

  3. 03

Whether an enquiry can be traced to its ad

How often the ad behind an enquiry survives the journey through your website into your records, by month, and where it gets lost.

  4. 04

    What that is costing you

Spend by channel set against what the platforms are actually being told, so you can see what the bidding has been chasing and what it has been ignoring.

  5. 05

A ranked list of what to fix, and who should fix it

You, your agency, or us. Some of it will be an afternoon’s work for your agency. Some of it will not.

  6. Why free

Because the findings are the sales pitch. If the teardown shows nothing worth fixing, you have a clean bill of health and we part ways. If it shows what it usually shows, the next conversation is about scope, and you will be having it with evidence in hand.

02What it does not do

What the teardown does not do

If the teardown shows what it usually shows, the next step is the fixed-fee diagnostic: everything above, plus your CRM, plus the funnel economics.

  • Not 01

It does not read your CRM. Joining the spend to meetings, sales and revenue is the diagnostic.

  • Not 02

It does not build anything: no data warehouse, no pipeline, no fixes applied.

  • Not 03

It does not value your enquiries by segment or price the funnel stage by stage. That needs the CRM, so that is the diagnostic too.

A / The teardown

Free

Is what you are being told about your marketing even true, and what is that costing you?

  • Looks atYour ad accounts, Your analytics, Your tag manager, Your website
  • Does not touchYour CRM. Any data warehouse or BigQuery work. Any pipeline build.
  • You getWritten findings on your tracking, and on what the ad platforms are actually being told.
  • BoxA hard time box. If your data cannot answer the question inside it, that is itself the finding.

B / The diagnostic

Fixed fee

Where exactly does the funnel leak, what is a customer worth by segment, and what should you be bidding?

  • Looks atEverything in the teardown, Plus your CRM
  • You getFull funnel economics, value per segment, and the reporting that keeps it true.
  • BoxScoped on the call.

03Access and timing

Read-only, three systems, a hard time box.

Access needed

  • Ad accountsRead-only

What counts as a conversion, bid strategies, spend by day.

  • Analytics and tag managerRead-only

What fires, what double-counts, what never fires.

  • WebsiteRead-only, if available

Enquiry records and whether the ad behind them was kept.

Your CRM is not needed for the teardown. It is the first thing the diagnostic adds.

Every credential is tested against a deliberately invalid input before it is trusted, and revoked at the end if we part ways.

Timeline

  1. Day 0You submit the form below. We reply within two business days with a yes, a no, or a question.
  2. Days 1–3Read-only access set up and verified. Nothing is changed.
  3. The boxThe teardown runs against your ad accounts, analytics and website. If your data cannot answer the question inside the box, that is itself the finding.
  4. About day 14Written findings, with evidence, and a call to walk through them.

04Fit

Who we take on, and who we turn down.

We take on a small number of teardowns at a time and we are selective about fit. The form asks what we need to decide. Answer plainly; “I don’t know” is a useful answer.

  • Legal

An intake call, a consult, then a signed engagement weeks later.

  • Home services

A request, an in-home estimate, then a job sold.

  • Real estate

An enquiry, a showing, then a listing signed or a deal closed.

  • B2B services and software

A qualified enquiry, a discovery or demo call, then a signed contract or a quoted order.

  • Elective medical, fertility, senior living, private education, franchise sales

A consultation first. The decision much later.

B2B or B2C, the pattern is the same: the money is decided in a conversation, weeks after the click, and your CRM holds the outcome the ad platform never sees. If that is your sale, this applies to you. The list is illustrative, not exhaustive.

Yes / the shape of a good client

  • One customer is worth five figures, net. The gap between a $0-valued form fill and the real outcome is where outcome bidding pays. If the gap is small, so is the gain.
  • Paid media is the main lead source. Something to re-steer. There is no budget ceiling.
  • The sale closes weeks after the click. A consult, an estimate, a meeting, a showing. The conversion the ad platform can see is several steps before revenue.
  • A CRM exists and is half-used. Outcomes are recorded somewhere. Our job is joining them to the spend. Your analytics exist and are partly wrong; that is the expected state.
  • You run your own admin portal or internal software. A strong signal. You already own custom software, which means real data, real integrations and a maintenance burden nobody is holding. That is the technical seat we fill.
  • Nobody owns the question “is the marketing working?”. No CMO on the org chart. The ad agency reports leads, the CRM admin reports stages, and nobody holds both.
  • Not especially well run. Hand-kept spreadsheets, follow-up by memory, a calendar used as a queue. This is the opportunity, not a disqualifier.

No / red flags

  • E-commerce, or anything that closes online. If the platform already sees the purchase, there is no gap to close. Outcome bidding has little to add.
  • Low-ticket. Under four figures per customer the measurement layer costs more than it recovers.
  • No CRM and no appetite for one. We can migrate you onto one, but you have to want it. Without recorded outcomes there is nothing to join.
  • Will not grant read access. The teardown needs read-only access to your ad accounts, analytics and website. The diagnostic adds your CRM. No access, no findings.
  • Wants an ads agency on day one. The order is teardown, diagnostic, build, retain. Taking over the ads is optional and comes later, if at all.
  • Agencies wanting spare developers. We do work under an agency’s brand, but only the measurement, reporting and platform builds their clients ask for. We are not overflow capacity.

06Questions

Before you fill it in.

What is the difference between the teardown and the diagnostic?

The teardown is free. It reads your ad accounts, your analytics, your tag manager and your website, and tells you whether what you are being told about your marketing is true and what that is costing. It does not touch your CRM, any data warehouse, or build anything. The diagnostic is a fixed fee. It adds your CRM, so we can show where the funnel leaks, what a customer is worth by segment, and what you should be bidding.

Do we have to fire our ad agency?

No. The default is that they keep running the campaigns and we give them outcome data they have never had. Most do better with it. If you later want us to run the ads, we can, usually at a discount to the incumbent’s rate, because the measurement makes the work cheaper.

What access do you need?

Read-only, always. For the teardown: the ad accounts, the analytics, the tag manager and the website. For the diagnostic: those plus the CRM, or an export of it. Nothing is changed in either. Every credential is tested against a deliberately invalid input before it is trusted, and revoked if we part ways.

What does it cost?

The teardown is free, with no conditions. The diagnostic is a fixed fee. Builds and the retainer are scoped on the call, once the diagnostic has told us what you need. We do not publish list prices for those, but the services page shows what the same work costs bought elsewhere, so you can judge the quote.

How is the performance bonus calculated?

On efficiency gained against your own trailing-twelve-month baseline, per business unit, struck at signature, on an outcome whose definition we agree in writing before we start. We reconcile our count against whatever you already count and show you every difference. The baseline is re-struck if spend moves more than 20% or you change fees or booking channels. We backtested a trailing-quarter baseline first and rejected it: it would have paid out on noise.

Free. Fixed scope. Read-only. If there is nothing to fix, we say so and stop.
